Openings rarely fail on design. They fail on the eight weeks before the soft launch, when construction overruns compress cleaning, commissioning, hygiene setup and staff training into the same few days. Plan backwards from the launch date instead.

Eight weeks out: staffing pipeline

Confirm the organisation chart and headcount by role and shift. Recruitment, documentation and health cards for food-handling roles take time that cannot be compressed at the end. Decide early which roles are permanent, which are contracted and which are seasonal cover.

Six weeks out: plant and systems

Attend commissioning of cooling, ventilation, hot water, kitchen extract, refrigeration and life-safety systems. Record asset details as they are handed over, because assembling that register afterwards costs three times as much.

Four weeks out: post-construction cleaning

Builders clean, then a full deep clean, then protection of finished areas. Underestimating this is the single most common cause of a delayed soft launch. Kitchen and back-of-house need longer than front-of-house.

Three weeks out: hygiene and pest setup

Bait station mapping, flying insect units in food areas, waste storage and collection routes, grease trap and drainage checks, and the documentation file that a municipal inspector will ask to see.

Two weeks out: staff on site

Bring front and back of house in for site-specific induction, equipment familiarisation, hygiene training and service standards. Trial services should run with the real team, not with a training crew.

One week out: snagging and rehearsal

Walk every area against a snag list with named owners and closure dates. Run at least two full-service rehearsals including peak-load conditions. Confirm reactive maintenance cover and escalation contacts for launch week.

Launch week: cover, not heroics

Plan additional relief staff and an engineering presence on site. Openings generate a burst of small failures, and having cover contracted in advance is cheaper than paying for emergency call-outs.
